01 / who we are

Built for accounting, law, and insurance firms that take AI seriously.

Advisory. Most firms don't need a system built yet — they need a judgement call on where AI fits. We deliver a free briefing, then a paid in-person audit with a written report and a 90-day roadmap. You walk away knowing what to build first, what to defer, and what to leave alone.

Build. Once the audit lands, we ship the highest-impact system in 14 days. Document chase, engagement letters, conflict checks, claims triage — the workflows that drain fee-earner hours in mid-tier accounting, law, and insurance firms. Scoped from your audit. Never templated.

03 / how we work

Three stages. One funnel.

A free briefing to qualify the relationship. A paid, in-person audit to find where AI fits. A 14-day build to ship the first system. Optional retainers afterwards. No surprises.

stage.01 · briefing

AI Readiness Briefing.

A 45-minute diagnostic call with a written memo within 24 hours. Identifies the highest-impact areas where an audit would add clarity — and tells you straight whether one's worth doing.

04 / ongoing partnership

After the audit. Two ways to keep going.

A discrete build is rarely the end of the work. Some firms want halcroft embedded in their operations — advising, stress-testing, and shipping new systems as priorities evolve. Others just want the system we built to keep running smoothly. Both are real engagements.

ongoing · strategic partnership

Consulting retainer.

For firms that want halcroft embedded as an ongoing strategic partner. We advise on what to build next, stress-test major decisions, and ship new systems as priorities evolve.

Founder-led, scoped to the firm. Engagement scales with how involved you want us to be — monthly strategy sessions on one end, embedded operational partnership on the other.

Three-month minimum · rolling thereafter
ongoing · operational support

Management retainer.

Hosting, monitoring, maintenance, and break-fix support for any system halcroft has built. Keeps deployed systems running cleanly through team changes, regulatory shifts, API updates, and seasonal cycles.

Operational support, not strategic advisory. Sized to the complexity of the system we built, available alongside any 14-day delivery.

Rolling monthly · 30 days' notice either side
06 / why halcroft

Why halcroft. And not the other shape.

Six principles that show up in every engagement — and the reasons most “AI consultancy” pitches won't fit your firm.

01.

Judgement, not just tools.

Every audit names what NOT to automate. We sell the discipline to leave the right things alone — not the volume of systems built. The cost of building the wrong thing is higher than the cost of not building it.

02.

In-person audits, always.

Two days on-site with the founder, anywhere in the UK, USA, or Western Europe. The audit happens where the work happens — sitting with the people who do the work, not the people who manage it. Most competitors went remote-only. We didn’t, and the work is better for it.

03.

Founder-led, end-to-end.

Harry on every audit, every scope, every build review. No bait-and-switch onto junior consultants. No offshore implementation team. The person in your briefing is the person who ships the system.

04.

Sector specialists, not generalists.

Accounting practices. Law firms. Insurance operations. That’s the list. Sharper instincts inside those three than a generalist consultancy can offer — and no competing distractions outside them. If a piece of work would suit a different sector, we’ll tell you.

05.

You own everything we build.

Code, configuration, written runbook, handover session. No proprietary platform fees. No vendor lock-in. No per-seat costs. The management retainer covers support, not access — leave it any time and the system keeps working.

06.

Three stages. Fixed scope.

Briefing, audit, build. No six-month strategy engagement. No open-ended discovery. The audit is two days. The build is 14 days. Fees published. Deliverables defined. Everything is scoped or it doesn’t happen.

07 / common questions

What partners ask first.

Five questions every senior partner asks before booking the briefing.

Wherever you decide. Typically in your existing systems — practice management tool, document management system, accounting software — or in a dedicated environment configured under your control. halcroft does not host client data on its own infrastructure unless explicitly agreed. The specific architecture is decided during the audit, accounting for your region's data-protection regime (GDPR for UK/EU, state privacy laws plus SOC 2 framing for US).

Every system we build has a human-in-the-loop checkpoint by default. The AI drafts, classifies, or flags — your team approves. Where we recommend full automation, the audit explains why and what the failure mode looks like. Our builds are designed to fail safely, not silently.

Yes. You own the code, the configuration, and the documentation. We deliver a written runbook and a handover session so your team can operate the system independently. The optional management retainer is for ongoing support — it's not a lock-in.

Compliance with your regulator is part of the audit, not an afterthought. We work within your existing professional conduct framework — ICAEW, ACCA, AICPA, state CPA boards, SRA, state bar associations, FCA, NAIC, or the relevant European bodies — not around it. Where a workflow can’t be automated within regulatory limits, the audit says so and recommends what to do instead.

The free briefing is bookable across UK 9am-7pm, which covers US East AM and the full CET working day. US West gets evening UK slots. The audit is delivered in person at your office, anywhere in the UK, USA, or Western Europe — travel agreed at cost in advance. Builds and ongoing retainers run remotely, with async-first updates and a weekly check-in scheduled to your team's working hours.

A 45-minute call.
A written memo. No obligation.

The AI Readiness Briefing is the first step. We use it to assess fit in both directions — and tell you straight whether a paid engagement makes sense.
