The introductory briefing

45 minutes, and you will know either way.

A structured conversation about the next stage of growth and the process most likely to constrain it. If a system would not materially help, Halcroft will say so.

What we do in that time

  • Clarify the next stage of growth and what may constrain it
  • Walk through one commercial or delivery process carrying that constraint
  • Estimate what the current process costs in capacity, margin, or missed opportunity
  • Decide whether a system would help and what a sensible first build should measure

No charge. Bring the growth objective and one process you suspect is getting in the way.

Is this for you?

Worth reading before you pick a time. It saves both of us a call.

Most direct clients are established professional-services firms generating £1m+ in annual revenue. Smaller specialist firms may still be a fit when the process and economics justify the work.

Worth a conversation if

  • Growth is exposing a process, capacity, or founder-dependency constraint
  • The process repeats often enough to establish a useful baseline
  • Someone owns the outcome and can make decisions about the process
  • You can provide representative data, documents, and system access
  • You are willing to change how the work runs, not only add another tool

Not yet, if

  • The growth objective or operating constraint is still undefined
  • The process runs too infrequently to measure
  • Required data and system access cannot be shared securely
  • Nobody owns the outcome end to end

Before you ask

The questions that come up on almost every first call.

What happens to our client data?
The system runs on approved tools with scoped permissions, and every output passes a named human reviewer before it leaves the firm. Week two of the sprint is spent on data controls specifically. You also get a written starter policy setting out what staff can and cannot put into AI tools, which is usually the more urgent gap.
How much of our time does this take?
One accountable process owner, access to representative data and documents, a small core team, and a limited number of testing sessions. The engagement is designed around the fact that your senior people are already carrying the business and cannot disappear into a transformation programme.
Will this disrupt live engagements?
The system runs on representative work first and moves to live use only once quality and controls have been tested. The existing process stays available throughout, so there is no cliff edge if the system needs another pass.
Are you replacing our people?
Halcroft does not replace the people who make the business valuable. It gives repeatable work a defined system, while judgement, relationships, and final accountability stay with the team.
Could we build this internally?
Some firms can. The constraint is rarely capability. The people who understand the process are usually the same people driving revenue or delivery, so internal work stalls between strategy and implementation. If you have a team with the authority and capacity to own this, that is a reasonable route and we will say so on the call.
What does it cost?
It depends on the process, the data and document volume, and how many existing systems the build has to touch, so quoting before the diagnostic would be guesswork. The briefing is free and the diagnostic is fixed-fee. If you go ahead with the build within 30 days, the diagnostic fee is credited against it.
How is this different from adding another automation?
An automation completes a task. Halcroft redesigns the operating process around it: inputs, permissions, review points, ownership, measurement, and handover. The result is a governed delivery system that people can actually use and management can inspect.
How large does our firm need to be?
Most direct clients are established professional-services firms generating £1m+ in annual revenue. That is a commercial guide, not a hard gate. A smaller specialist firm can still be a fit when a frequent, valuable process is creating enough cost, delay, or capacity pressure to justify the build.
Do we need to replace our existing tools?
Usually not. The first preference is to work with approved tools and repositories already in place. A new tool is recommended only when the existing stack cannot meet the agreed workflow, control, or measurement requirement.
What happens after the first 30 days?
You receive the operating playbook, training materials, results review, and scale-up roadmap. From there Halcroft can extend the system, strengthen the wider operating model, or hand it over to your team and stop. Continued work is optional.
